THIS WEEK'S STORY
The money you can pull out of your company that never gets taxed.
Mike runs a framing crew here in the Bay Area. Good builder. Busy all year. But every time we talk, he sounds tired.
Last month he told me the same thing I hear from a lot of owners. "Samy, I can build the job. It's everything around the job that's killing me. The texts. The emails. The follow-ups. I fall behind and stuff slips."
So I made him a short video. Five simple ways to use AI. Not to run his business. Just to handle the boring stuff that eats his week.
Here's what I showed him.
- Take the messy text from your guy in the field.
Paste it into ChatGPT. Ask for a clean client update. Now you have a real note for the file, not a mess in your phone.
- Write your change orders with it.
A client asks for extra work, you say yes, nobody writes it down. That is free work. Ask AI for a simple change order note. Say what changed and that price and time may change too. Now you get paid.
- Explain your estimate.
A client asks why the price is high. Let AI put it in plain words. Clear price, more trust.
- Summarize the long emails.
The owner, the architect, the vendor. Ask AI what you need to do, who owns it, and the deadline. One read instead of five.
- And build a weekly follow-up list. Split it by client, sub, vendor, billing, and change orders. Miss a follow-up and the job slows. Miss the billing and your cash gets tight.
That last one matters most. Because missed billing is not a paperwork problem. It is a cash problem.

Quick note from your CFO AI will not build the job for you. It will not replace your good people. But it can protect your time. And when your notes, your billing, and your follow-ups are clean, your cash flow is clean too. Pick one this week. Try one prompt. That's it.

— What I Would Check This Week
•✓•
|
|
Pull every change order from the last 90 days. Line them up against what you actually billed. Find the extra work that never made it onto an invoice. That gap is your money, sitting in someone else's pocket. |
•✓•
|
|
Check every job you wrapped in the last month. Make sure each one got invoiced. Work done and not billed is a loan you gave your client for free. Send the invoice. |
•✓•
|
|
Build one follow-up list for the week. Split it by client, sub, vendor, billing, and change orders. Run your rough notes through AI and let it sort them. A missed follow-up slows the job, and a slow job means tight cash. |
•✓•
|
|
Find your last estimate that got pushback on price. Read it the way the client read it. If you can't see what's included in plain words, neither can they. A clear estimate is how you hold your number instead of caving on it. |

Underbilled work is the cash killer nobody sees coming.

Cash flow doesn't break because you're not busy—it breaks because your follow-ups are broken.
Longer payment cycles, missed invoicing, and unclear billing cycles are the top three reasons construction businesses struggle with cash despite strong revenue.

You're making $5.62 per hour when you think you're making $30.
This one stings for most contractors: the real math behind job pricing exposes why "busy" feels broke. It walks through overhead recovery, how unbillable time eats profit, and why most contractors are subsidizing their clients' projects without knowing it.

— Couple More Things
The boring stuff you're doing manually is where your cash leaks.
Automation isn't about replacing your crew—it's about handling the paperwork, reconciliations, and repetitive tasks that eat your week so you can focus on building and billing. This breaks down how to decide what to automate vs. outsource, with real examples of what sticks when you get the process right.
|
If your business needs you to operate, you don't own a business—you own a job with nice branding.
Turn the manual work you do every day into processes, and scale it so your business runs without burning you out. Three practical angles: productize your service, create a digital product, or move to recurring revenue.
